How I get more done in 12 weeks than most people do in 1 year
Writing to you from 📍 The Middle of Nowhere, Cambridgeshire, UK. Spending time with my girlfriend and her family. I just got back from Croatia too. For the first time in a while, I’ve had some down time.
Because truthfully, this year’s been full-on:
We’re hitting record months every month
We’re about to launch our accelerator.
Hit capacity and had to start hiring.
I’m going all in on my brand and podcast
But whilst it’s full on, I’m happier and healthier than ever.
Not because of balance - balance is bullshit - but because I plan & focus each quarter with military precision.
Sp with Q4 around the corner, I wanted to share a system that’s been the biggest driver of progress for me (and could be for you too).
It’s called The 12 Week Year.
Instead of setting yearly goals that feel distant and vague, I plan in 12-week sprints. That means every quarter is treated like a full year - with focus, urgency, and clear outcomes.
How to Run a 12 Week Year
Here’s how I set it up (and how you can too):
Pick 3 core goals. Not 10. Not 20. Just 3. (Mine usually cover revenue, team, and brand.)
Define the key actions. What exactly will move those goals forward? Write them down.
Block time weekly. If it’s not in the calendar, it doesn’t happen.
Score yourself. Each week I measure my execution, not just results. Did I do the work?
Review + reset. At the end of 12 weeks, I reflect, reset, and start the next sprint.
The beauty? No waiting until December to see if you won or lost. Every 12 weeks, I get a new chance at a “new year.”
Do this and you’ll achieve in 3 months what most stretch out over 12.
